Using daily data to run a campaign from start to finish

I tracked agency, creator, and merchant performance for platform and team campaigns—setting a baseline before launch, adjusting resources during the campaign, then turning the results into the next round of recommendations.

01 / Baseline

Start with the comparable period, not a blank page.

Before each campaign, I first broke down each manager’s GMV and past contribution. I used the previous month’s comparable results as a baseline, then set individual targets and mapped the available levers.

A target should feel achievable before it can be motivating.

I did not divide the campaign GMV target evenly. I first looked at each manager’s existing GMV share and comparable baseline, then set a target with a measured step-up. The aim was to create progress without making the target feel disconnected from reality.

01 / What I tracked

My scope covered platform campaigns and internal team campaigns, with agency, creator, and merchant views. I prepared daily tracking during the campaign, as well as biweekly updates and monthly all-hands reporting so the team could see both the immediate progress and the broader pattern.

02 / Before the campaign: set the starting point

I first broke down each manager’s GMV and past contribution, then compared against the same period in the previous month. That became the basis for individual targets: ambitious enough to encourage progress, but grounded enough to be credible. I also planned vouchers, subsidies, and ad commission so there was a clear reference point once the campaign went live.

03 / During the campaign: track, adjust, top up

Daily tracking was not only a status update. It was the point at which I checked whether progress was tracking to plan, identified where support was needed, and made timely adjustments—including voucher replenishment when appropriate.

04 / After the campaign: explain what happened

For the review, I looked at daily average performance, LIVE duration, subsidy intensity, subsidy-attributed GMV, and ROI. I organised the findings into practical recommendations for the next campaign, including what to keep, what to adjust, and where to be more careful with resources.
